Change one controlled slice

Plan a no-drama technology changeover

Move a small-business workflow without betting the whole operation on launch day.

TARGET OUTPUT

What this field note should leave behind

A change has an accountable owner, acceptance checks, a representative pilot, a fallback, a cutover sequence, and an aftercare window.

SEQUENCE / 04

Work the problem in this order

  1. 01

Write the business problem, affected people, current workflow, in-scope records, exclusions, success checks, stop conditions, and decision owner before configuring a replacement.

  2. 02

Verify export and import formats, identities, permissions, integrations, retention, accessibility, support, contract timing, and the fallback path using representative non-sensitive examples.

  3. 03

Pilot one location, role, workflow, or record set. Compare the full end-to-end result, including exceptions, reporting, customer communication, administrative load, and recovery.

  4. 04

Schedule the cutover, freeze period, reconciliation, old-system access, communication, support coverage, and decision review. Retire the old path only after acceptance evidence is complete.

CHECK BEFORE CLOSE

Evidence worth seeing

  • The new system is not treated as complete because its happy path works.
  • Data counts, balances, permissions, dates, attachments, statuses, and reports are reconciled where relevant.
  • People have an accessible training and support path for the work they actually perform.
  • The business can stop or roll back without making the situation worse.

ESCALATION BOUNDARY

Know when general guidance stops

Use qualified implementation, data, security, privacy, legal, accessibility, accounting, payment, or sector support when the change affects regulated records, money, identity, customer commitments, or a business-critical system.
